Scaling a business isn’t about luck. It’s about clarity, structure, and discipline. At the Balkan eCommerce Summit 2025, Pascal Brochier from CEO Coaching International, stripped scaling down to its essential truths. He didn’t speak in buzzwords. He offered a blueprint – one that any founder or executive could start applying immediately.

In a world where businesses chase speed, Pascal reminded us: it’s not how fast you grow – it’s how well.

Clarity in the Fog

The first requirement for scaling? Absolute clarity.

Pascal began by asking the audience to rate themselves on a deceptively simple question: Do you and your team know exactly where you’re headed in 3 years, 12 months, and 3 months? Few could answer confidently.

He broke clarity down into three parts:

What is your goal?

How will you get there?

Who will be responsible for each step?

Without these answers, even the most talented teams drift. Energy gets scattered. Accountability fades. And when uncertainty strikes – as it always does – teams without clarity freeze or flounder.

“I’ve never met anyone who reached a goal they never set.”

In today’s unpredictable market conditions, clarity is your compass. It aligns your people. It guides your decisions. It sets the stage for everything else.

Ruthless Execution

Knowing what to do is meaningless if you don’t do it well – and consistently.

Pascal’s second pillar was ruthless execution. That means:

  • Prioritizing the right actions – and cutting the wrong ones
  • Reviewing progress weekly, not quarterly
  • Focusing only on the few activities that truly move the needle

He introduced a clear decision-making tool: a 2×2 matrix that maps initiatives by value and ease of execution. The sweet spot? High-value, low-effort actions. These are the priorities you pursue without hesitation.

What holds companies back, he said, isn’t lack of opportunity. It’s opportunity overload. The temptation to do everything is real – and deadly.

“More is not better. Better is better.”

To scale, leaders must learn to say no. Often. Boldly.

The Right Team – Now and for What’s Next

The third pillar may be the hardest to face: team readiness.

Pascal asked a piercing question: If you could rehire your team today for the next three years – would you?

Building a scalable business means building a scalable team. That doesn’t mean everyone is a rockstar today. But it does mean they are:

  • Aligned with the mission
  • Capable of growing into tomorrow’s challenges
  • Open to feedback, accountability, and adaptation

The same scrutiny applies to your external partners – vendors, agencies, even investors. Everyone who touches your business needs to fit the mission.

“You’re not just building a business. You’re climbing a mountain. Make sure the right people are roped to you.”

Scaling with the wrong team is like trying to summit Everest in flip-flops. It may feel okay at base camp, but it won’t get you where you want to go.

Scaling Through Uncertainty

Pascal acknowledged the unpredictable reality leaders face today. Markets shift. Technology evolves. The economy stutters. That’s why his three pillars – clarity, execution, and team – matter more than ever.

He used the metaphor of hiking through a whiteout. Without a shared destination, a clear path, and dependable companions, it’s easy to lose your way. The same goes for business.

When the weather changes – and it always does – it’s the companies with a shared plan and a disciplined team that keep moving forward.

“Scaling is not luck. It’s leadership.”

Whether you’re in Sofia, Sydney, or Silicon Valley, the rules of scale remain the same.

Pascal’s talk was practical. But it was also personal. It was a challenge to every founder and executive in the room:

  • Are you clear on where you’re headed?
  • Are you executing what matters?
  • Are you surrounded by the right people to do it with?

Because scaling isn’t a result. It’s a decision – a hundred decisions, made every day.

And that decision belongs to you.
